How to Turn a Long YouTube Video Into Shorts

Your long video already contains your next Shorts. The hard part is not cutting them out; it is choosing moments that make sense to someone who never saw the original. This guide walks through the whole job, from finding those moments to posting the same clip on YouTube Shorts and TikTok.

What makes a moment work as a Short

A Short is watched by people who have never seen your long video and do not know who you are. So the test for every candidate moment is simple: would a stranger understand it, and get something from it, in the time it runs?

Moments that pass usually have three things. A start that tells the viewer why to stay, one idea rather than three, and a payoff before the end: the answer, the result, the reaction, the reveal.

  • Works without the rest of the video
  • Says or shows why to keep watching in the first seconds
  • Covers one idea
  • Pays off before it ends

Step 1: Find the candidate moments

Skim the transcript rather than rewatching the whole video. Words are faster to scan than footage, and the strongest Shorts are often built around one clear sentence. Mark anything that fits one of these patterns:

  • A question asked and answered
  • A result, number or before-and-after
  • A mistake, surprise or strong reaction
  • A tip that can be used straight away
  • A visual moment that needs no explanation

Then cross out the ones that lean on the rest of the video: anything that starts with "as I said earlier", setup without its payoff, or a joke that needs context. A ten-minute video often has a handful of good candidates; it rarely has twenty. Fewer, stronger Shorts beat a long list of weak ones.

Step 2: Set the start and the end

Start on the line or image that creates the question, not on the lead-in before it. Cut the "so, um, anyway" and the breath. End shortly after the payoff; a Short that keeps going after its best moment loses people at the end.

Let the moment decide the length. YouTube treats vertical videos up to three minutes as Shorts, but longer is not better on its own. There is also a practical limit: YouTube blocks a Short that runs over one minute and has any Content ID claim on it, everywhere, so keep longer Shorts free of copyrighted music and clips.

Step 3: Crop to vertical

Shorts and TikTok are 9:16, usually 1080 by 1920 pixels. Cropping a wide video means choosing what stays in the frame, so check each clip rather than trusting one fixed crop for the whole video.

  • Keep the face or the action in the middle of the frame
  • With two people talking, follow whoever is speaking
  • Check that on-screen text or graphics from the original are not cut in half
  • Leave room at the bottom and right edge, where the app puts its buttons and caption

Step 4: Put the hook on screen

Many people scroll with the sound off, so the first frame should say what the clip is about in a few words. Short is better: three to six words that tell the viewer what they get by staying.

Keep it honest. A hook that promises something the clip does not deliver loses viewers as soon as they notice, and those drop-offs show up in your retention. Add captions for the spoken part too; they help muted viewers follow along.

Step 5: Choose the cover

Covers matter less in the swipe feed, where Shorts play straight away, but they show on your channel's Shorts tab, in search and in suggestions. In July 2026 YouTube began rolling out custom Shorts thumbnails to creators in the YouTube Partner Program; others can choose a frame, and the mobile app lets you pick any frame from the Short.

A simple trick covers both cases: make your opening frame, with the hook on it, good enough to be the cover. Then the frame you choose and the first thing viewers see say the same thing.

Step 6: Write the title and description

Say what happens, in the words someone would search for. "How I fixed a leaking tap in 30 seconds" does more than "You won't believe this". The description can be short: one line about the clip and a pointer to the full video.

YouTube lets you link a Short to one of your longer videos as its related video, so viewers who want more can go straight to the original. Use it; it is the main way a Short sends people to your long-form work.

Step 7: Post the same clip to TikTok

The same vertical clip works on TikTok, but write the caption for TikTok rather than pasting the YouTube title: TikTok captions read more like a sentence to the viewer, with a few hashtags that describe the video.

Export a clean file for each platform rather than re-uploading a download that carries another app's watermark. Check your music, too. Sounds from YouTube's Shorts library are for YouTube; licensed music from a library is often licensed per platform, so a track cleared for one may not be cleared for the other.

Mistakes that cost the most

  • Starting with the lead-in instead of the hook
  • Clips that only make sense if you watched the long video
  • Faces or text cut in half by the vertical crop
  • A hook that promises more than the clip delivers
  • Copyrighted music in a Short longer than one minute
  • Posting a watermarked download to the other platform

Doing it by hand, or with GetButlr

Everything above can be done with a free editor: read the transcript, mark the moments, cut, crop, add text and export. For one video it is an evening's work; for every video it is the step most creators end up skipping.

GetButlr does the finding and the cutting for you. Pick the long video on your computer and it suggests up to five moments that stand on their own, each with a hook and a title and the reason it was chosen. You approve and trim the ones you want, and GetButlr renders them vertical with the hook on the opening frame, ready for YouTube Shorts and TikTok. The video file stays on your computer; only the clips you approve are uploaded. It is part of the paid plans, from $9 a month.

Questions creators ask

How long can a YouTube Short be?

Up to three minutes. Since 15 October 2024, YouTube treats new vertical or square videos up to three minutes long as Shorts.

Can I use music in a Short made from my long video?

Yes, with care. Sounds from YouTube's Shorts audio library can be used, though many tracks are limited to part of the Short. A Short longer than one minute with any Content ID claim is blocked on YouTube, so check the music in longer clips.

How many Shorts should I make from one long video?

As many as there are moments that stand on their own, and no more. A ten-minute video often has a handful. Posting weak clips to hit a number tends to hurt more than it helps.

Can I post the same clip on YouTube Shorts and TikTok?

Yes. Upload a clean file to each platform rather than a download with another app's watermark, write a caption for each, and check that any music is licensed for both.

Do I have to upload my whole video to GetButlr?

No. The video file stays on your computer. Your browser sends the soundtrack and a few sample frames for the scan, and only the clips you approve are uploaded to be rendered.
